Digital Printing vs Offset Printing for Packaging

Where digital printing beats offset lithography on packaging, where offset takes over, and how to find the crossover point for your own run.

The digital versus offset question has a clean answer, and it is arithmetic rather than opinion. One method carries a fixed setup cost and a low running cost. The other carries no setup cost and a higher running cost. Where the two lines cross depends on your quantity, your colour count and your finishing.

Understanding the mechanics makes the choice obvious in most real cases.

How each method actually works

Offset lithography transfers ink from a plate to a rubber blanket and then onto the substrate. One plate is made for each colour. Once the press is set up and colour is running to target, it produces sheets very quickly and very consistently.

Digital printing places ink or toner directly onto the substrate from a print head, driven by the file. There are no plates and effectively no makeready. The press can print a different design on every single sheet at no additional cost.

Flexography, worth mentioning here, is a third plate-based method used mainly on corrugated, film and label stock. Its economics resemble offset — setup cost, low running cost — but its print quality on absorbent or fluted surfaces is coarser.

The cost structure that decides it

Offset carries plate costs, makeready time and press setup. Call that a fixed block that does not change whether you print 500 or 50,000. Digital carries none of that, but its per-sheet cost is higher and stays flat regardless of volume.

That produces two very different curves. Digital unit cost is nearly a horizontal line. Offset unit cost starts high and falls steeply as the fixed block spreads across more units.

For most packaging work, the crossover falls somewhere between 1,000 and 3,000 units. A single-colour job crosses over earlier because there is only one plate to pay for. A six-colour job with foil crosses over later because the fixed block is much larger.

Where digital clearly wins

Short runs are the obvious case. Below about a thousand units, offset rarely makes sense unless the design is very simple.

Prototypes and market tests are a second case. A brand that is not yet sure whether a product will sell can produce a hundred units, put them in front of real customers, and change the design before committing to volume.

Versioning is where digital does something offset simply cannot. Ten flavour variants of the same carton can be printed in one run with no additional setup, because there are no plates to change. On offset, ten variants means ten plate sets.

Speed matters too. Removing plate production from the schedule typically saves several days, which is decisive for seasonal or event-driven work where the deadline is immovable.

Where offset clearly wins

Volume is the obvious case in reverse. Past a few thousand units, the fixed cost has been absorbed and offset’s low running cost dominates. At 20,000 units the difference is not marginal.

Colour precision is the second. Offset holds a tighter, more consistent colour target across a long run, and it handles spot colours natively. If your brand depends on a specific Pantone, offset reproduces it directly rather than approximating it with a process build.

Substrate range is the third. Offset runs on a wider range of board weights and finishes, including heavier stocks that some digital presses cannot feed reliably.

Large solid areas also tend to look better from offset. Digital presses can show subtle banding across a big flood colour that offset does not.

The quality gap has narrowed considerably. For most retail packaging seen at arm’s length, a good digital press and a good offset press produce results a customer will not distinguish.

Differences remain visible under scrutiny. Offset holds finer detail in small type and delicate line work. Digital can show a slight texture on large solids. Metallic and fluorescent inks are straightforward on offset and either unavailable or simulated on digital.

On uncoated and textured stocks the comparison shifts again. Some digital presses lay toner on the surface rather than into the fibre, which can look slightly plasticky on a natural kraft board where offset ink sinks in.

Finishing interacts with the choice

Finishing decisions can move the crossover point substantially.

Foil stamping and embossing need dies regardless of print method, so they add fixed cost to both. But if you are already paying for dies, the marginal argument for avoiding plates weakens, which pushes the crossover down.

Some digital presses now apply spot gloss and even foil effects inline without a die, which is genuinely useful for short runs that need a premium finish. The result is not identical to hot foil stamping, and on close inspection it reads differently, but for many applications it is close enough.

How to work out your own crossover

Ask your supplier for the same job quoted both ways at your realistic quantity, and then again at the next quantity band up. Two prices at two quantities give you enough to see the shape of both curves.

Be honest about the quantity you will actually use rather than the quantity that produces the best unit price. Packaging that sits in storage for three years because you over-ordered to reach a price break is not a saving, particularly if the design changes in the meantime.

Factor in the cost of being wrong. If there is a real chance the design will change after launch, the flexibility of a short digital run has a value that does not appear in the unit price.

A reasonable default

For a first production run of a new product, digital is usually the right call. It keeps the commitment small, it removes plate cost from a run that cannot absorb it, and it lets you change the design after seeing it in the market.

Once a product has a stable design and predictable volume, moving to offset lowers the unit cost significantly, and the plates become an asset that pays back across every reorder.

Brands running several SKUs on one structure should also look at whether a single structural die shared across variants can offset some of the plate cost, since tooling and plates are separate line items and only one of them scales with design count.

At what quantity should I switch from digital to offset?

Somewhere between 500 and 2,000 units for a simple job, but it is not a fixed number. A one-colour design crosses over early and a five-colour one much later. If your quantity sits in that band, ask for both prices rather than applying a rule.

Is offset print quality actually better, or just different?

Better in specific ways — it holds fine type more crisply and lays down named spot inks directly rather than approximating them. For full-colour photographic work the gap is much smaller than people assume, and on a short run digital frequently looks equivalent.

Will customers notice the difference between the two?

On a photographic design, almost never. On a solid brand colour seen next to previous stock, sometimes. The people who notice are usually the brand team comparing runs, not the customer holding one pack.

Does digital limit what finishes I can apply?

Not meaningfully. Lamination, spot UV, foil and emboss all apply to digitally printed sheets the same way. The finishing stages are separate passes regardless of how the sheet was printed.

Can I run several designs in one digital order?

Yes, and it is the main advantage. There are no plates to change, so ten variants of a carton print in one run at no extra setup. On offset each variant needs its own plate set, which usually removes it from consideration entirely.

Why did my reprint not match the first run exactly?

If it was digital, the tolerance is simply wider — colour is built from process inks each time. Offset holds a named ink formulation, which is why it stays consistent. If matching reprints matters, that is an argument for litho at a quantity where digital would otherwise win.

Does the substrate change which method I can use?

Considerably. Rotogravure is film only, flexography suits corrugated and film, offset needs a flat sheet, and screen handles thick and fabric stocks nothing else takes. In practice the substrate often narrows the choice before quantity does.

Is digital more environmentally friendly?

Marginally, in that there are no plates to make and less makeready waste. The larger environmental factor by far is ordering the right quantity — a wasteful long run on any press beats a right-sized short run on none.

How much faster is digital?

It removes plate-making from the schedule, which is typically a few days. On a fixed deadline that can be the difference between making it and not, which is sometimes reason enough to choose it regardless of unit price.

What should I ask a supplier to compare the two properly?

The same specification quoted both ways, at your quantity and at the next band up. Four numbers show the shape of both curves. Ask what happens to each if you add a colour or a second variant, because that is what moves the crossover.
